The Revenue Leak Framework: Where to Start With AI in Your Business

I always get asked by business owners and operators what AI tools they should be using. The real question is where your business is leaking money, time, or momentum.

I have been in automotive recycling for 14 years. No tech background. Everything in my business was dependent on me. Marketing. Website. SEO. Phones. Customer service. Bookkeeping. HR. Fourteen years of operational knowledge living in my head, and I was the only one who could access any of it.

When I started implementing AI into my business over three years ago, it was not because I wanted to learn technology. It was because I was carrying everything myself and I could not grow any further without systems.

The question is not should I be using AI. The question is where does it belong in my business, and what does that look like at the stage my business is in right now.

Start Where the Money Is Leaking

A revenue leak is a place where money or opportunity drains from your business without you noticing. You do not see it because it is just how things have always been done.

At Select Auto Parts, I was missing calls after hours. People getting off work at 4 when we close at 4. They are on my website at 2 AM wanting to sell their car. They find me because I am on the first page of Google. They submit a form. Before AI, nothing happened until Monday. By Monday, they have already called a competitor.

That is a revenue leak. Money walking out the door because I had no system to catch it.

AI does not build your business. It plugs the leaks. But only if you start in the right place.

Five Revenue Leaks I See Most Often

1. Admin drag. Repetitive tasks eating your day.

2. Inconsistent marketing. You know it matters but you cannot stay on it.

3. Slow research and decisions. Moving on ideas before validating them.

4. Broken workflows and handoffs. Leads come in but nobody catches them.

5. Missed opportunities. After hours. Weekends. Gaps in coverage.
